NETZSCH Pump Down? The Decision Tree That Starts With Time

You get the call at 06:40. The shift leader says the pump is locked up, the line has stopped, and the tank behind it is nearly empty. Your production plan for the day says full capacity. The first words out of most people's mouths are: “What model is it?” and “How much will this cost?”

Those are fair questions. But the one I ask first is: how much time do I have?

I coordinate urgent after-sales supply for NETZSCH pumps in Türkiye. Over the last 18 months I've handled a bit more than 40 rush requests, from a single $600 elastomer kit to a complete pump exchange that had to travel 700 km overnight. The requests all looked similar on paper, but the correct response was different every time. Because a pump failure is not one problem. It's three different problems, and the boundary between them is time.

Most buyers focus on the pump—the model number, the price, the promise of fast delivery. They miss the part that actually decides the solution: what the rest of the plant can tolerate while the pump is sitting still.

Three Scenarios, One Decision Tree

When you call a supplier for help, you'll get a much more useful answer if you give them scenario, not just symptoms:

  • Scenario A — It has already stopped. Nothing is moving. Production cannot restart until a pump is running again.
  • Scenario B — Maintenance found it during a planned stop. The pump has to be back in service by a fixed date, usually within a week or two.
  • Scenario C — It still runs, but you don't trust it. Flow is dropping, vibration is climbing, or a seal has started weeping. There is time, but there is also risk.

These three situations lead to different decisions. Buying a complete replacement pump can be the right answer in Scenario A and the wrong answer in Scenario C. Recommending a quick repair might fix Scenario B, but it will let you down in Scenario A if the pump has already self-destructed.

Scenario A: The Line Is Already Silent

When the pump has actually stopped, the clock is measured in hours, not days. In my experience, the fastest fix is often not a repair—it's a complete exchange unit.

If a progressing cavity pump has run dry, sucked in a hard object, or been forced backwards against a closed valve, the damage is rarely limited to one component. The stator elastomer may have torn, the rotor can be scored, and the universal joint may have taken load it was never designed for. By the time you open it up, inspect everything and order the parts, you have spent two days that you didn't have.

An assembled replacement pump, on the other hand, can often be on a truck the same day if the supplier holds stock. You install it, get the line running, and then the old pump can be repaired calmly on the bench—or kept as a spare once it's rebuilt.

In March 2024, a polymer compounding plant in Türkiye called us on a Thursday at 3 p.m. Their NETZSCH pump had been running dry for an unknown amount of time. The owner's first instinct was to order a stator and rotor and fit them that night. Thomas, our senior service engineer, spent 20 minutes asking questions and convinced them to take an exchange pump instead. Scenario B: The Planned Stop Just Got Complicated

This scenario is sneaky. You have planned a maintenance shutdown. The pump is open. The stator is swollen or cracked, and the rotor looks a little rough. The plant is scheduled to restart in six days—but the replacement wearing parts have a lead time of four weeks.

The temptation is to put the old stator back in and hope it survives until the next scheduled stop. Sometimes that works. When it doesn't, the pump fails in the middle of a production run, and you are back to Scenario A—but with even less time.

When you have a week or two, an exchange set of rotor and stator is usually a better option than a brand-new pump. This is the time to check the full type code from the nameplate, not just the family name. Two pumps that look identical from the outside can have different pitch geometries, different elastomer compounds and different seal arrangements. The person on the phone needs the whole designation, and if you can send a photo of the nameplate, even better.

We learned this the hard way a few years ago. A client urgently ordered what they described as “the same pump as last time.” It was the same model number, but the product being pumped had changed, and the stator elastomer was not compatible with the solvent in the new product. The first run damaged the stator in less than eight hours. The cost of the mistake was not just the part—it was the second emergency shipment, the extra labor, and the loss of trust.

So in Scenario B, the right move is: confirm the full specification, check the service history, and ask whether the duty has changed since the pump was first installed. That small conversation can prevent a very expensive repeat.

Scenario C: Still Running, but Not Quite Right

This is the scenario people ignore the most, which is odd because it gives you the most freedom.

If the pump is still producing—but you notice lower flow, higher motor current, unusual noise or a small leak from the mechanical seal—you have what I like to call a “controlled emergency.” You can plan the replacement, choose the right pump for the actual duty, and avoid paying rush fees entirely.

Use the time to answer the questions nobody asks during a breakdown: Is the current pump the right size for the process? Was the original selection based on the fluid you were pumping five years ago, or the fluid you pump today? Did the pump fail because of normal wear, or because something upstream changed?

This is also the right moment to ask whether you want a spare in stock. For a critical single pump, storing a bare replacement or an exchange cartridge can reduce a later Scenario A failure from two days of downtime to a few hours. The upfront cost feels uncomfortable. So does losing a full day of production. One of those costs is in the maintenance budget; the other one gets discussed in a board meeting.

How to Tell Which Scenario You Are In

If you are not sure whether to order parts, request an exchange pump, or organize a full service visit, answer these three questions:

  1. Is the pump moving product right now? If yes, this is Scenario C. There is time to do the job properly. Plan the replacement, verify the duty, and choose the correct parts without panic.
  2. If the pump is stopped, can the production line wait more than two weeks? If it can, you are in a rare position—you can repair the existing unit at a normal pace. But check whether you have enough buffer against the next unexpected failure.
  3. If the pump is stopped and production cannot wait, does your supplier have a complete exchange unit ready in stock? If yes, that is your answer. If not, ask what the shortest safe lead time is for a factory-built replacement unit, and compare that to the risk of reusing damaged components.
